Why gut-feel release decisions are costing you $22K per incident

But averages are misleading. The distribution is highly skewed:

The gut-feel problem

Most release decisions happen like this: "We tested it locally. Staging looks good. Let's ship."

The problem is that "staging looks good" is based on a few manual checks, not a systematic simulation of all the ways your application can break. Manual QA catches the obvious things. It misses race conditions, device-specific rendering bugs, edge cases in payment flows.

The engineers who say "looks good" are not negligent — they're doing the best they can with limited time. But human QA at scale is impossible. You can't manually test 200 scenarios before every deploy.

What data-driven releases look like

A data-driven release decision is simple: you ship when the risk is quantified and acceptable.

1. You know which bugs exist and their severity

3. You know the confidence level of the analysis

With this information, the decision becomes: "This release has 2 High bugs costing an estimated $3,200/day combined. Our release schedule pressure is X. We accept / delay."

That's a business decision, not a gut feel.
